Catuṣkoṭi and the AI Paradox

As of 2026, artificial intelligence confronts enterprise leaders with a contradiction that cannot be resolved through execution alone. AI is simultaneously delivering measurable productivity gains and destroying enterprise value at scale. Eighty-eight percent of organizations now report regular AI usage, with leading adopters generating multiple dollars of return for every dollar invested. At the same time, between seventy and eighty-five percent of AI initiatives fail to progress beyond pilots or demonstrate durable profit-and-loss impact.

These outcomes are not sequential. They are concurrent. The same firms, in the same fiscal periods, experience operational breakthroughs and systemic failure. AI is neither “early” nor “broken.” It is structurally paradoxical.

This paradox has created a strategic deadlock in executive decision-making. Boards are told that AI is existential. Capital markets reward infrastructure investment as if artificial general intelligence were imminent. Yet CIOs and CFOs see ballooning costs, fragile workflows, legal exposure, and limited scalability. Traditional framing forces a false choice. AI must either be a transformative revolution or an over-inflated bubble. In reality, it is both.

The failure to navigate this moment stems from a category error. Enterprises continue to treat AI as a modular technology deployment when it is, in fact, an organizational infrastructure shift. Capturing value requires redesigning workflows, governance, accountability, and risk containment, not merely deploying better models. Binary strategic frameworks collapse under this complexity. They force premature commitments or defensive retrenchment, both of which amplify risk.

This paper proposes an alternative framing. Drawing on the Catuṣkoṭi, a four-cornered logical framework originating in Buddhist philosophy, it offers a structured way to reason about systems that generate simultaneous and persistent contradictions. Rather than forcing premature resolution, the framework allows leaders to evaluate where AI should be scaled, where it should be constrained, where it must be hedged, and where existing organizational assumptions must be abandoned altogether. The analysis culminates in the Fifth Corner, the point at which autonomous systems transform opacity into liability and governance, rather than intelligence, becomes the binding constraint.

The argument that follows is not a call for more artificial intelligence, nor a warning against it. It is a framework for governing AI under conditions where contradictory outcomes do not converge over time but stabilize as the operating environment itself. In such conditions, the central strategic challenge is no longer whether AI systems can perform, but whether organizations can contain autonomy, assign accountability, and retain control as machines increasingly act on their behalf.
